Grab a spreadsheet. List every workflow your team runs every week — onboarding, reporting, follow-ups, invoicing, proposals, whatever you can think of. Get specific. Not "onboarding" but "writing proposals from discovery calls."
Score each one on three things, 1 to 5:
How many hours per week does it eat?
How directly does it impact revenue?
How feasible is it to automate today?
Add the scores. Rank them. Your top three are where you start.
That's it.
This one exercise prevents the single most common mistake I see — business owners building something fancy that saves 20 minutes a month while their team is bleeding 15 hours a week somewhere else.
It also reframes how you think about AI in your business. Most people stop seeing AI as a "tool" after they do this and start seeing it as a multiplier — same team, more output, hours back, revenue per employee up. Almost every founder we've worked with says they couldn't believe what jumped to the top of their list once they ranked things honestly.
